Monotropism, flow, and the real cost of context-switching
The standard manager complaint about an autistic employee goes like this: brilliant when left alone, brittle when interrupted, “not a team player” about meetings. He was deep in the migration script, the stand-up started, he joined late and gave a monosyllabic update, and afterward he was visibly off for an hour. The file that ends up in HR describes an attention deficit. Not enough flexibility. Not enough range. Focus that is too sticky, too narrow, pathologically resistant to redirection.
The complaint has the mechanism exactly backwards. What it describes is not a deficit of attention. It is a different allocation policy for attention — one with a name, a thirty-year literature behind it, and a testable prediction: the cost of context-switching for a monotropic mind is not a preference, a mood, or a social awkwardness. It is structural. And workplaces that ignore this fact while advertising themselves as accommodating are taxing the exact people they claim to include.
Monotropism is a funnel, not a failure
Monotropism is a theory of autistic cognition developed by Dinah Murray, Wenn Lawson, and Mike Lesser in the mid-2000s, and extended most accessibly in recent years by Fergus Murray. The core claim is elegant: attention is a resource, and minds differ in how they allocate it. The polytropic default — what most neurotypical people run — distributes attention across many channels at once, each channel getting a shallow but serviceable share. The monotropic default concentrates attention into a small number of channels, often one, and gives that channel nearly everything.
This is not a buggy version of the polytropic mind. It is a different trade, with different wins and different losses. The monotropic mind gets depth: sustained, high-resolution processing of the thing in the tunnel, the kind of processing that produces the four-hour debugging session that finds the race condition nobody else could see, the essay that holds a hundred details in suspension, the hyperfocus that knowledge-work managers quietly rely on and loudly fail to design around. What it gives up is cheap multiplexing. Spreading is expensive; tunneling is cheap. The polytropic mind trades in the opposite direction: switching is cheap, depth costs effort.
Once you see the trade, the deficit framing collapses. “He can’t context-switch” is like saying a telephoto lens can’t do wide angle. True, and useless. The question that matters is what the system around the lens demands.
Flow is the dividend
There is a state almost everyone has tasted: flow. Csikszentmihalyi’s name for the condition where challenge matches skill, feedback is immediate, and the self quietens while the work takes over. For most people, flow is a retreat — you arrange your afternoon, silence notifications, buy noise-cancelling headphones, download an app, to get there. It is a place you visit.
For many autistic people, the attention tunnel is closer to a default than a destination. Fergus Murray describes monotropic flow as the state the mind is built to sustain. The thing neurotypical productivity culture sells courses to approximate is roughly where a monotropic person already lives, when the environment stops breaking the tunnel. This is the dividend of the narrow funnel: the deep state is not hard-earned. It is the resting configuration.
Which means the workplace that fragments attention is not merely annoying an autistic employee. It is confiscating the one cognitive asset that employee reliably out-produces everyone on. You would not hire a specialist analyst and then schedule their day as a receptionist’s. That is what meeting-confetti calendars do to monotropic minds.
The arithmetic of the interruption tax
Here is where the argument stops being philosophical and becomes a budget.
Context-switching costs everyone something. The mainstream literature is blunt about it: task-switching imposes a reconfiguration cost on every mind — the old task set must be suppressed, the new one loaded, and the deeper the original engagement, the heavier the reload. Gloria Mark’s attention research put a widely-cited number on it: after an interruption, it takes a knowledge worker on the order of twenty minutes to return to the prior task fully, and a large share of interrupted tasks are never returned to the same day. And that research was done mostly on polytropic subjects — the cheap-switchers.
For the monotropic mind, every one of those costs is amplified for a structural reason. Attention was not divided; it was fully invested. The tunnel held the task state — the variables, the mental model, the half-checked hypotheses, the exact position in the argument. An interruption does not pause that state. It dismantles it. Working memory does not swap like a browser tab; it evicts. Re-entering the tunnel means rebuilding the entire scaffolding, and the rebuild cost scales with the depth you were at. Twenty minutes assumes there was a shallow, multiplexed state to resume. When the state was the whole mind, the reload is longer, the re-entry is unreliable, and sometimes — this is the part neurotypical managers never believe until they’ve watched it — the state is simply gone. Not delayed. Gone. The sentence, the bug’s shape, the argument’s architecture: it existed in the tunnel and only in the tunnel.
So run the arithmetic on a typical “collaborative” Tuesday. Four meetings, scattered. Slack running. Three drive-by questions at the desk. Each interruption carries a switch-out cost, a switch-back attempt that may fail, and the residue of a dismantled state. A polytropic colleague loses perhaps an hour of usable depth across the day — real, but survivable, because their baseline wasn’t deep anyway. The monotropic colleague loses the day. Not because they are fragile, but because the tax is levied per interruption and the rate is set by depth. Eight interruptions at a monotropic reload cost is not eight small taxes. It is the entire productive output of the person, converted into context-switching overhead and invisible to any metric except the quiet fact that the brilliant one’s output collapsed.
Now add the second-order effect. Anticipated interruption is itself an interruption. If you have learned — and autistic knowledge workers learn fast — that any deep state you build will be dismantled by the 11:00 stand-up, you stop building deep states after 9:30. The tunnel becomes too risky to enter. This is the rational response to a stochastic interrupter, and it is exactly how a workplace converts its deepest processors into anxious shallow ones, then files the resulting exhaustion as a performance issue. The accommodations that accommodate the wrong variable
The embarrassing part is that most workplaces already believe they have solved this. They have a neurodiversity program. They offer noise-cancelling headphones, a quieter desk, flexible hours. All real goods. But look at what variable those accommodations adjust: sensory noise. Meanwhile the variable doing the structural damage — attentional fragmentation — is not only untouched, it is usually made worse in the name of inclusion. Daily stand-ups so nobody feels left out. Pairing sessions so everyone stays connected. An open Slack culture where responsiveness is the visible proxy for engagement.
This is the accommodation-tax myth wearing its most ironic costume: the organization spends goodwill on accommodations, the accommodations miss the binding constraint, and then the failure of the arrangement is read as evidence that accommodation “doesn’t work” or costs too much (we take the general argument apart in the accommodation tax is a myth). The tax here is real, but it is being collected from the wrong person and attributed to the wrong cause.
The mechanism behind the miss is worth naming, because it generalizes. The workplace is built around the polytropic theory of mind: it assumes everyone can carry the ambient social channel — the meeting subtext, the unwritten priority shifts, the awareness of what the room wants — in parallel with the work channel, at low cost (the same assumption that wrecks code review; see double empathy in your pull requests). For a monotropic mind, running the social channel means draining the work channel. Every “quick sync” is a demand to spend the entire cognitive budget on the channel that person is worst at, for the duration of a meeting whose content could have been a paragraph. The monotropism lens names the specific mechanism: the assessment criterion and the job’s actual cognitive demand are pointing at different channels.
Design for the funnel
The fixes are not exotic. They are, in fact, the same fixes that every deep-work manifesto has been begging neurotypical organizations to adopt for two decades — which tells you something about who else was being quietly taxed. The difference is that for the monotropic mind they are not productivity hacks. They are the difference between the asset existing and the asset being confiscated.
Protect the tunnel as infrastructure. Blocked, defended, meeting-free deep work time — in hours, not in thirty-minute fragments. A monotropic mind with a guaranteed three-hour block will out-produce almost anyone in it. The same mind with six scattered forty-minute gaps will produce almost nothing and feel wrecked. Same hours. Different yield. The calendar is the accommodation.
Batch the shallows. Meetings, messages, reviews, admin: cluster them into a defined window. One switch into shallow mode, one switch back. The total switch count for the day drops from eight or ten to two, and each switch gets amortized across a batch of small tasks instead of being levied against deep state.
Default to asynchronous, written-first communication. Async lets the monotropic person handle the social-information channel sequentially, inside a shallow block, instead of in parallel with deep processing. This is the single highest-leverage change a team can make, and it costs the polytropic majority approximately nothing.
Build ramps, not cliffs. A meeting agenda sent the day before is not a courtesy; it is a pre-load mechanism. It lets the monotropic mind construct the task set in advance, so the meeting starts with the scaffolding already half-assembled instead of spending the first fifteen minutes in expensive real-time construction. Warning before a planned interruption — “I’ll need you at two” — converts a cliff into a ramp.
Stop using responsiveness as the engagement proxy. If the metric is reply latency on Slack, you have built a system that pays for shallow multiplexing and fines depth. Judge the output. The person whose Slack is quiet for six hours and then ships the thing nobody else could build is not disengaged. They are doing the job.
None of this requires diagnosis or disclosure, which matters — a workplace that only relieves the interruption tax for people willing to hand over medical paperwork is still taxing everyone who won’t or can’t. Design the rhythm right and you accommodate the people you know about, the ones you don’t, and the polytropic majority who were tolerating the fragmentation without knowing what it cost them.

If you recognized yourself in the funnel and not the deficit, the practical moves are unglamorous. Audit one week: count the interruptions, and separately count the days you got one uninterrupted block of ninety minutes or more. You will find your output tracks the second number, not your effort. Then negotiate from the mechanism, not from identity. “I produce X in a three-hour block and near-zero in fragmented time; here is the week that shows it” is a business argument. “I’m autistic and need accommodations” is a disclosure decision you may or may not want to make, and you should not have to make it to get a sane calendar. Guard the entry conditions: know what reliably opens your tunnel — the document re-read, the test run, the first ugly draft — and treat the first ten minutes back after an interruption as reconstruction time, on the books, not as proof you’re slow.
And retire the deficit story. A mind that runs narrow and deep is not a broken broad mind. It is a different instrument, and the sound it makes when the environment stops smashing the keys is the entire argument for building environments that don’t.
The narrow funnel is not the problem. The machine that keeps kicking the funnel over is. Fix the machine.
